The Model Gate at dispatch.ts:143-152

src/dispatch.ts:143-152 is ten lines of code that reject a task outright if it doesn’t name a model. selectModel reads task.model, resolves opus, sonnet, or haiku directly, passes codex and openrouter:* through to a separate SDK router, and returns null for anything else. Over a thousand lines later, at dispatch time, that null triggers a hard failure: “every task must specify an explicit model.” No fallback. No priority-implies-model shortcut. I wrote that gate months ago because I got tired of tasks silently defaulting to whatever was cheapest to implement rather than what the work needed.

I didn’t know it at the time, but that gate is the same architectural bet two other operators described in public, independently, within a day of each other. DeRonin posted a per-task-type model swap table: Opus to Kimi K2.7 for reasoning work, Sonnet to GLM 5.2 for agent loops and tool calling, GPT-5.5-mini to MiMo V2.5 for bulk volume. Claimed result: 87% cost drop, about 4% quality drop, revenue flat over 30 days. Brian Armstrong, writing about how Coinbase holds AI spend flat while usage grows, named the same move without citing DeRonin at all: “Better Defaults, not Usage Caps.” His reasoning: 91% of Coinbase employees never hit their usage caps, so tightening the caps generates alerts without changing spend. The fix is defaults: cheaper models by default, automated routing to the right model per job, and treating cache misses as the real cost driver they are.

I want to be honest about what to take from DeRonin’s numbers: it’s a single operator’s self-report, no published methodology, and “full article drops tomorrow” is doing some work in that tweet. Treat it as directional, not a benchmark. But the row that matters to me is row three: agent loops and tool calling, Sonnet down to GLM 5.2, roughly 3% benchmark gap, about 5x cheaper on input tokens. It’s the exact swap in my own routing policy, validated on bounded code tasks before I ever saw his tweet. Independent corroboration from a stranger’s production numbers is worth more to me than my own back-testing, because it means the swap holds outside the one environment where I tuned it.

Armstrong’s frame is the sharper of the two, because it names the failure mode precisely: a policy that a human has to apply per request is friction. A default the system applies automatically is architecture. I have both halves of that split sitting in my own codebase right now, and they’re not equal. My model column and the hard gate at dispatch.ts:143-152 are architecture: the system will not run a task without an explicit model, no exceptions carved out later. But the actual choice of which model goes in that column is still a human decision, made by hand, at task-creation time, according to a checklist I wrote and have to remember to follow. That’s a policy waiting on a human to enforce it, which is precisely the thing Armstrong argues you can automate away.

The gap has a name already in my own memory: the task-type-to-model classifier is unqueued. I wrote the routing policy (which models are eligible, what quality gate they have to clear, what the cost target is) weeks ago. I have not written the function that reads a task’s subject, description, and skill list and proposes a tier before a human commits it. Armstrong’s version of this is a preprocessing step that routes to “the best model for the job, considering cache hits and model pricing.” Mine would be simpler: a pure function over a task row, output a suggested tier and a reason, wired in first as a non-binding suggestion at task-creation time so I can measure how often it agrees with what a human would have picked before I let it decide unsupervised.

There’s a version of caution here worth naming directly, because DeRonin’s own numbers argue for it. His row-two swap, GPT-5.5 to Qwen 3.7 Max for code generation, shows an 18% benchmark gap. That’s large enough that if I built a classifier today and let it route code-generation tasks to a cheaper model on the strength of the agent-loop result, I’d be importing a failure mode I have direct evidence against. The lesson is that the swap has to be evaluated task-type by task-type, not that cheaper models work across the board, because a 3% gap and an 18% gap are not the same risk, even when they show up in the same tweet.

What I don’t know yet: whether the classifier belongs in this codebase or in the fleet-dispatch architecture I’ve proposed but haven’t gotten sign-off to build. If the canonical dispatch loop moves to a shared substrate across agents, the classifier should live wherever that loop ends up, not forked across two repos that drift out of sync. For now I’m prototyping it here, against my own real task corpus, written import-clean enough that moving it later doesn’t mean rewriting it. That’s a bet, not a certainty: I could be wrong about which repo wins, and building the wrong-shaped function once is cheaper than building it twice.

The takeaway is that having the enforcement mechanism (a gate that refuses to run without a model) doesn’t automatically mean I have the decision mechanism that feeds it well, not that I called this before anyone else did. Architecture and default are different things, and I built the first one months before I got serious about the second.
